Challenges

A global RegTech player providing regulatory reporting and data services relied on its French subsidiary for key reporting and data operations. As client demand grew and the scope expanded to broader reporting services and solution integration, the subsidiary faced increasing operational pressure. Limited capacity, non-industrialized processes, and constrained access to specialized skills made it challenging to absorb a larger workload while maintaining service quality, reliability, and cost control.

Approach

  • We set up a team augmentation model from our Capability Center in Tunis to extend the French subsidiary’s operational capacity
  • We structured delivery into three dedicated teams with clearly defined scopes:
    (1) Data Collection team handling business-as-usual data operations
    (2) Reporting Production team covering implementation projects and recurring reporting activities and
    (3) Level 2 Support team providing advanced operational and technical support

  • We defined clear roles, responsibilities, and interfaces between onshore and offshore team
  • We industrialized workflows, service routines, and handover processes to support increased reporting volumes and solution integrations
  • We scaled the team progressively to match demand while ensuring continuity and knowledge retention
