Driving Technology Transformation and Nearshore Scale for a Leading European Broker

A European broker was facing an increasingly challenging market environment, with rising cost pressures driving the need to optimize its technology investments and operating model. The organization also aimed to build and scale its own subsidiary in Tunisia and required local support to do so.

We supported the client through a phased transformation, combining IT leadership, nearshore structuring, and operational stabilisation:

• We built and delivered an IT transformation plan rationalising the technology roadmap, focusing on Microsoft Dynamics, internally developed CRM, document management, data, and BI tools
• We completed the migration of infrastructure to Azure, strengthening the foundations for a more cost-efficient and scalable IT environment
• We established a dedicated cybersecurity operating model, including continuous infrastructure monitoring and the appointment of a part-time CISO for control and resilience
• We built their dedicated Tech team first in our Capability Center in Tunis, covering infrastructure and support, development, QA, data and BI 
• We then progressively advised on the creation and structuring of their own Tunis-based subsidiary, before preparing and executing the progressive transfer of teams from our Capability Center to the subsidiary, as it reached operational maturity

• Modern, resilient IT landscape, optimised for efficiency and sustainability in a changing market environment
• Fully operational Tunis-based subsidiary, scaled to around 100 FTE and seamlessly integrated into the group’s operating model
• Robust and reinforced cybersecurity posture, providing long-term protection and continuous security support
